Poultry farming, flour, ready-to-cook food production, feed and premixes, as well as trading in raw materials and other services are all operations of the Kauno grūdai Group. The Group has been operating for more than 130 years and currently unites 12 different businesses and 20 companies located in Lithuania and other EU countries, which makes it one of the largest business groups in the agriculture and food industry in the Baltics.
The group employs more than 3,900 people, and its operations generate over 300 new products annually. As with any well-run business, the company constantly evolves and sees its future as an efficiently integrated, stable, innovative leader in food production. Naturally, the Group has decided to switch from static routes to dynamic routing to move towards realizing that vision.
Requirements for the new system
The chosen solution had to meet the following needs:
- Optimize route building and consider various delivery restrictions;
- Move away from printed versions of delivery points to route sheets or a mobile app with a planned sequence of visits;
- Reduce paperwork and work with digital data only;
- Set up automatic reporting, allowing users to download data and generate reports in a third-party system.
After conducting numerous simulations with different TMS vendors, the Group opted for LEAFIO Rinkai TMS.
Project progress
Stage 1: Designing the delivery process
Since the planning used to be done manually and the route sheets were printed, it was necessary to first convert the list of delivery points based on addresses into geographic coordinates. Only after that is done, the best results of dynamic planning can be ensured in the future. Then, the optimal time slots for delivery points were calculated, and other restrictions (weight, size, etc.) were considered.
Stage 2: Creating route sheets for drivers
Route sheets made it possible to move away from the usual list of addresses to optimized routes. Using the system, the driver sees the roads including their load/restrictions and destinations in the correct order. This has significantly improved the efficiency of the whole fleet. It also reduced the time new carriers need to familiarize themselves with the routes, as they no longer have to spend time learning city layouts and roads – a clear route eliminated this need.
Stage 3: Setting up a delivery control mechanism
This made it possible to track the time of arrival of the carrier at the given point of delivery and the time spent there. Owing to the analytical module, logisticians and managers can now conduct a qualitative analysis for each route. This includes travel time, stops along the route, goods receiving time, hitting time slots, and more. Based on the data, the company’s management has access to accurate information about the quality of delivery and the work of each individual carrier and delivery point.
Results
- Reduction in human errors
Implementing LEAFIO Rinkai TMS allowed the company to automate route planning fully. The impact of human errors on the delivery process has significantly decreased. Since the planning takes place directly in the system, the logistician’s time usually spent on route planning can now be redirected to more global and managerial tasks.
- Reduction in paperwork
After the implementation, route sheets are now available in electronic format, which has reduced paperwork. Every driver now has an individual route with specific geographic coordinates for the day on his device.
- Reduction in overruns and lower delivery costs
TMS has optimized the transportation process. Each fleet unit is used as efficiently as possible, and the process accounts for all the restrictions in the delivery order. As a result, the company has reduced overruns and lower delivery costs.
- Clear oversight
Since Leafio Rinkai TMS consolidates information for the entire time of operation, it became possible to analyze weaknesses in the delivery process. The company’s management can now view how various metrics have changed at any time and analyze the needs of the logistics department in greater detail.
